A6 double lipped seal installation problem

Tried to install a DLS on an A6 and it did not go well. Teflon appears to now be turned 'inside out' and is coming back towards the shaft threads. Obviously buggered up. Not sure why: Shaft nice and compressor nice and clean. Had the correct shaft protector. Used the ceramic seal installer to hold and install the DLS. Had all parts well lubed with compressor oil.
Seal was very tight over the beveled end of the protector. Once past that I rotated and pushed to get it down on the shaft. Never did get it in far enough to install the circlip--stopped once I saw the seal destroyed.
Fairly certain I had the right sizes. Shaft size is 15 mm so the smaller DLS should be correct.
Operator error? Bad luck? Any suggestions?

Tried it again, first putting the (new) seal over the protector 'backwards' a couple of times. When then put on correctly, went on easily.
